Ten agricultural and food industry enterprises in the Krasnoyarsk Territory have introduced lean manufacturing tools as part of the Labor Productivity national project. In the first ten days of March, the results of the project for six months were summed up in the agricultural holding "Dary Malinovki".
As a pilot stream, which was optimized, we chose the production of peeled potatoes in the Sukhobuzim district. The experts of the Regional Competence Center in the field of labor productivity (a division of the My Business Center) and the working group of the enterprise worked on the diagnosis and implementation of effective methods of lean production.
Among the main problems affecting the final result, they identified uneven workload of personnel, downtime in production processes, irregular stocks of products, inefficient organization of workplaces, etc.
In six months, it was possible to reduce the production time of peeled potatoes by 17%, reduce the volume of work in progress by 15,5%, and increase output per person by 20%. The results obtained, according to preliminary estimates, already give the company more than a million rubles of profit every month.
“Thanks to participation in the national project to increase labor productivity, we have gained free access to competent specialists and have come a long way together with them. We were helped to understand our problems and build up technological processes. Compared to last year, now production losses have decreased by more than 20%! It is also important that we were able to involve production personnel in the project, so now our employees understand how they affect the final result, efficiency. To date, we have trained more than 100 employees, including 14 senior managers,” shared the Chairman of the Board of Directors Agroholding "Gifts of Malinovka" Vasily German.
Based on the results of diagnostics and study of lean manufacturing tools, the company compiled a list of 68 activities that need to be carried out. As Nikolai Chistov, head of the base, said, for example, standards are now placed on the lines that determine the quality of products. Thanks to clear instructions, employees accurately assess the quality of the potatoes, and this helps them to carry out the necessary operations correctly. We also improved workplaces, made zoning for equipment and inventory, eliminated unnecessary movements and actions of operators. In one of the buildings, an elevator was upgraded, which used to lift a load for more than a minute, and now does it in just 15 seconds. Another innovation is the introduction of production analysis. Now the foremen see during the shift how productive they are: whether they keep up with the rhythm, fall behind, or they have a time reserve.
“The enterprises of the region, without spending practically any resources and receiving support from the state through the Regional Competence Center, can significantly improve their economic performance. On this basis, our experts worked on the site from the storage of raw materials to the warehouse where finished products are stored. But we also gave recommendations that will optimize the entire process, from soil preparation, potato sowing to processing and transfer to the consumer. Let me remind you that enterprises enter the national project for three years. Now the employees of the agricultural holding will independently replicate the experience gained at the following production sites. This year, they plan to optimize the production of dirty potatoes and washed potatoes. We will definitely help if necessary. In addition, the company will be able to implement its investment program with a loan of up to 300 million rubles at 1% for up to 5 years, available under the national project,” said Pavel Bezsalov, head of the Regional Competence Center in the field of labor productivity of the My Business center.
